Tonies is a revolutionary audio system designed for children, combining engaging storytelling with imaginative play. Their product line includes Tonieboxes which are durable, child-friendly audio players – and a wide range of Tonies figurines that bring beloved stories and songs to life. With a focus on simplicity, creativity, and high-quality content, Tonies has become a favourite among families worldwide.
Tonies has strong potential within the affiliate space but their program needed to be refined and optimized to allow for scalable growth. In order to move up the Silverbean progression model, we identified key areas for improvement:
To overcome these challenges, we needed to revise, reassess and restructure the program. Laying the foundations for a more efficient and scalable affiliate strategy.
Over a 12 month period, we implemented a structured, phased approach to transform the affiliate program.
The first step was an in-depth audit of the entire affiliate program, ensuring that we were working with the right partners. We meticulously assessed each publisher based on performance, engagement and alignment with Tonies’ objectives.

This audit cleaned up the program, making it leaner and more effective. With a solid foundation in place, we were ready to move forward with more advanced optimisations.
With the Tonies tech team, we introduced product level tracking, which became a game changer. Previously, all sales were traced at a generic level, making it difficult to distinguish between Toniesboxes (high value, high AOV) and Tonies Characters (lower value, high volume).

With product level tracking in place, we restructured the commission model to make budget allocation more efficient.

This data driven commission structure ensured that the budget was spent where it delivered the most value, allowing us to significantly scale revenue without a corresponding surge in commission costs.
By implementing a structured, data led strategy, we transformed the Tonies affiliate program into a more efficient, high performing channel.


Beyond immediate revenue growth, these strategic optimisations have elevated Tonies’ position within the affiliate channel, moving the program up the Silverbean progression model, from a growth/proactive growth stage in January 2023 to an advanced growth stage by January 2025.

With this foundation in place the team is now positioned to focus more on new customer acquisitions, potentially implementing new vs. existing tracking to refine targeting and attribution further. Over time, there are plans to adjust commission structure further, particularly around Tonie characters, potentially phasing outs for them altogether. Additionally, the program’s success has enabled Tonies to start exploring additional regions, ensuring long term scalability and market growth.
