3 Reasons Most Affiliate Programmes Underperform

And what you can do to fix it before peak season hits

Affiliate shouldn’t be your most under-performing channel. But for a lot of brands, especially heading into peak, it quietly is.

On the surface, things might look fine. There are affiliates. There’s traffic. There’s revenue. But scratch a little deeper and you’ll often find missed opportunities, bloated affiliate lists, and a lack of direction.

If that sounds familiar, you’re not alone. In most cases, underperformance comes down to three fixable problems:

1. No clear strategy

Affiliate shouldn’t sit on autopilot.

If your programme’s just ticking along without a clear direction, growth will stall fast. We still see brands treating affiliate like a bottom-funnel channel, focused solely on last-click conversions or end-of-journey discounts.

Without clear commercial goals and channel positioning, affiliate becomes reactive. You’ll spend time managing affiliates, but never really scaling performance.

Fix:

Start by defining what good looks like. Not just in revenue terms, but across acquisition cost, affiliate contribution, and channel alignment. Then build a roadmap that connects with your wider digital and brand goals. This isn’t about volume. It’s about value.

2. The wrong affiliate mix

If you’re working with the same types of affiliates you were two years ago, chances are you’re leaving money on the table.

An over-reliance on discount, cashback or outdated voucher strategies might drive traffic, but it won’t build sustainable value. Equally, going too heavy on niche content without commercial alignment won’t deliver the numbers you need.

Fix:

Audit your affiliate mix against your Ideal Customer Profile. Who’s driving awareness? Who’s influencing consideration? Who’s converting? A high-performing programme balances reach, relevance and return and isn’t afraid to switch out underperformers.

3. A ‘set and forget’ approach to recruitment

Affiliate recruitment isn’t a one-off project. But too many brands treat it that way.

They onboard a few affiliates, send a few emails, and hope it clicks. Meanwhile, better-fit competitors are building deeper relationships, faster onboarding processes, and smarter activation tactics.

Fix:

Recruitment needs to be always-on. Build out your Ideal Affiliate Profile, map it to your funnel, and create outreach campaigns that speak to value. Then invest time in onboarding, activation, and regular performance reviews just like you would with paid media or influencer.

What next?

Your affiliate programme won’t fix itself. But with a clear strategy, the right affiliate mix, and a proactive recruitment engine, it can become a serious revenue driver.

Now’s the time to tighten things up ahead of peak season. If you’re reviewing performance or pressure testing your plans for Q4, this is your starting point.
